The demo worked. The pilot impressed the CEO. Then reality showed up: edge cases, integration debt, and nobody owning the thing at 2 AM when it silently fails.

Here's what separates AI implementations that stick from demos that rot — based on what we see deploying AI systems into real businesses.

1. An evaluation, not a vibe check

Before anything goes live, you need agreed test cases: what counts as a correct answer, what triggers a handoff to a human, and what failure looks like. "It seems smart" is not an acceptance criterion. We scope every implementation with defined checks — including the exceptions — before the first line of code.

2. Integration is the project, not the AI

The model is rarely the hard part. The hard part is connecting it to your CRM without corrupting data, handling API rate limits, mapping your actual business rules, and deciding what happens when a service is down. Budget accordingly: integration and error paths are usually 60%+ of the real work.

3. Permissions are architecture

Every automation touches systems with write access. Define per-connection: what the agent may read, what it may write, who approves sensitive actions, and how credentials rotate. A support agent that can refund customers unsupervised is a risk decision, not a feature.

4. Rollout in phases, with a human on the exception path

Phase 1: the agent works alongside a human who reviews everything. Phase 2: spot-check sampling. Phase 3: full autonomy for the approved scope only. The human intervention path never goes away — it just gets narrower as the system earns trust.

5. Ownership after go-live

Someone owns monitoring, alert thresholds, API changes, and model updates. "We'll figure it out later" is how production AI systems quietly degrade while everyone assumes they're fine. Measured against the baseline you agreed on day one — not vibes.

The pattern

Implementation succeeds when you treat AI as a supervised system with clear states, alerts, and defined human checkpoints — not as a magic box. The organizations that get this right start with one measured process and scale the infrastructure, not the ambition.
